Consolidating six distribution sites onto one access and video platform

The challenge
Six buildings had been acquired over nine years, each with a different access control head end and three separate recorder brands. Nobody could answer a simple question — who badged into which dock, and when — without calling three different site managers.
Badge deactivation for terminated drivers depended on email chains, and a former employee's credential had stayed active for eleven days after separation.
Loss prevention was reviewing footage on site because remote access was unreliable, and investigations that mattered were taking days.
Our approach
We started with a walk of every site and an inventory of what could be retained. Four of the six buildings had reusable readers, wiring and camera infrastructure that met the standard, so replacement was limited to head-end hardware and the cameras that could not resolve a face at the dock line.
Access control was consolidated onto a single cloud-managed platform with role-based permissions per site, so a regional manager sees their own buildings and HR triggers a single deactivation that propagates everywhere.
Video moved to one unified client with per-site retention rules, keeping dock and yard cameras at longer retention than interior coverage to control storage cost without losing the footage that gets requested.
We phased cutover one building per week, starting with the smallest site, and ran both systems in parallel for 48 hours at each location so operations never lost door control.

Retained infrastructure at four sites reduced the capital cost of the project by roughly a third against a full rip-and-replace bid.
